Why your best people stop telling you the truth....

The higher you go in your company, the less honest feedback you receive. Not because people don't see the truth — but because they've learned it's not safe to share it.

Every leader I've worked with over the past 15 years has experienced some form of this. A leader gets promoted. They're talented, well-intentioned, and genuinely want to build a great team. But somewhere between the first all-hands meeting and the first anniversary, something shifts. The feedback slows down. The meetings get quieter. The exit interviews start saying things the 1:1s never did.

It's not because the team stopped caring. It's because they learned — through a hundred small signals — that honesty has a cost. A sideways look after a tough question. A defensive response to a suggestion. A peer who spoke up and got sidelined. None of it was intentional. All of it was instructive.

The more you are promoted, the less unsolicited feedback you will naturally receive. People filter, soften, and omit. Not because they don't see the truth, but because they've learned it's not safe to share it. And the leader? They're making decisions in a vacuum, wondering why results aren't matching expectations.

This is the feedback gap. And it's not a people problem. It's a system problem.

Most organizations try to solve it by sending managers to a feedback workshop or rolling out a new review template. But skills without structure don't stick. Individual capability without organizational design is temporary. What's missing isn't better technique — it's better conditions.

That's why I built the Feedback Operating System™. Not a model. Not a workshop. A system — five universal conditions that, when present, unlock the honest conversations your organization needs to grow. When absent, even the best leaders struggle to hear the truth.

This summer, I'm releasing my next book: Let's Be Honest: The Feedback Playbook for Leaders Who Want the Truth. It unpacks the Feedback Operating System™ — five universal conditions that unlock honest communication at every level — with practical tools and real stories from the field. I wrote it because I've watched too many good leaders stay silent when their people needed the truth, and I believe there's a better way.
